PHASE III - Delivery of workshops
a. Expected results
On completion of the workshops, participants will be equipped with the necessary knowledge and tools to start to make changes within their own manufacturing plants that will lead them to improving productivity and increasing their competitiveness.
b. Activities
The workshops will be delivered at approximately 2 week intervals and there will be 6 such interactive workshops held over a period of 3 months.
The final workshop will be “How to Implement in My Factory” action planning and target setting for improvement. This will be followed by in-house coaching and mentoring to re-enforce the lessons learned in the workshops and to deal with company specific issues.
These participative workshops will cover the key areas of productivity improvement and improving competitiveness relevant to the SME apparel sector. These are described as follows:-
Workshop 1
•Benchmarking results and potential for improvement will be discussed. The results of the benchmarking exercise will be presented and this will form the basis for setting the concepts for the forthcoming sessions i n each subsequent workshop.
• Management styles and how to improve internal performance.
• Concepts of ‘Lean Manufacturing Techniques’, Value stream mapping and how to eliminate waste, a powerful productivity improvement technique will be discussed. Participants will be shown how value stream mapping will form the foundation of productivity improvements and added value.
• Work flow, plant layout, line versus synchronous production, and or team systems. Which one is for your plant? The various systems of work flow and materials handling will be presented to bring these into context of the participants’ own working environment and the benefits of each type of system relative to running a higher producing factory.

Workshop 2
• Measurement systems for efficiency and productivity reporting. What to report and how to do it. The key systems of reporting within a ‘Lean’ environment.
• The need for work measurement. Types of work measurement systems and their uses. The use of accurate measurement in the areas of product costing, manning, output prediction, team and line balancing. How to use these systems most effectively.

Workshop 3
• The structure of an I.E. department and how to get the best from your work study and industrial engineers.
• Accurate line balancing and quicker style changeovers; new better methods. The optimum level of work in progress for balancing in different types of production systems.
• Motivation and incentive schemes, design and implementation requirements. The effects on productivity and quality and how to maintain output and reduce costs.

Workshop 4
• Reduced cycle times and style changeovers. Maintaining output during style changeovers and retaining efficiency.
• Lead time reduction, and delivering on time.
• Methods development for productivity improvement. Simple techniques that will reduce costs and improve productivity whilst improving quality.
• Operator selection and training for higher productivity. Types of tests for both recruitment and multi-skilling.
• Operator efficiency improvement, through methods development.

Workshop 5
• Setting budgets and product costing for added value.
• Best practice quality systems, their use and abuse, and how to effectively manage customer quality.
• Introduction to SPC and six sigma, for zero defects.

Workshop 6
• ‘How to Implement in My Factory’ action planning and target setting for improvement. This workshop is intended to discuss the techniques discovered so far. Each participant company would be developing their own action plan for improvement. This will be carried out in a workshop style with coaching assistance.
The action plans will form the basis of the work programme for each company’s drive for productivity improvements during the implementation assistance.
The workshops will provide both an insight to best practice skills and the various tools that will enable each beneficiary to improve their current operations. A “Train the Trainer” concept will be used to enable the participants to more effectively implement in their own companies. Case studies and examples of successful applications of the techniques will be given sighting the apparel industry.
